Where you are
64 percent of residential contractors still run the business on the phone (ServiceTitan, Residential Services Report 2025), which is why every line above is about who picks it up.
There are 326,000 open construction jobs in the United States and the sector's opening rate is 3.8 percent against 4.4 percent across all industries (US Bureau of Labor Statistics, Job Openings and Labor Turnover Survey, July 2026). The shortage is not how many postings are open. It is which people are missing.
Associated Builders and Contractors, 2026 Construction Workforce Shortage Model estimates the industry needs 349,000 net new workers in 2026. That is a model built from forecast spending plus projected retirements, not a count, and it moves when the forecast moves.

Last real week off, phone off
Longer ago than thatThe last real week off was more than a year ago. There is no benchmark beside this one. Every figure in circulation about how much time an owner takes off traces to a lender's blog with no stated sample, so we left it off.

What it is costing you
InsideSales / XANT, Lead Response Management 2021 found 77 percent of leads are never responded to at all, across 5.7 million of them. Those were business to business leads and not HVAC leads, and it is still the best measured figure anybody publishes on the subject.
The biggest residential contractors in that survey say following up on estimates is worth 11 to 15 percent of their income (ServiceTitan, Residential Services Report 2025). Those are companies far bigger than most, so we have not put it against yours.
47 percent of people say they would not use a business with fewer than twenty reviews (BrightLocal, Local Consumer Review Survey 2026), so you are past the gate. The comparison that matters now is the three shops beside you.
Jobber, Home Service Trends Report 2026 says its best performing customers sit at 4.5 stars and 50 reviews or more. That is a cut of businesses already winning, so it describes what winning looks like rather than what causes it.
Calls a month that never reach a person
~22calls= 50 calls a month (at least fifty calls a month, from the band you picked) times 44 percent
Invoca, Lead Conversion Benchmarks 2026 measured that 44 percent of callers never reach a person, counting hold, voicemail and phone menus together. A caller who reaches voicemail rings the next company on the list.

What those calls are worth, at your own job value
~$5,000a month= 22 calls times 46 percent of calls that turn into work times 500 dollars a job (at least five hundred dollars a job, from the band you picked)
About 60,000 dollars a year on the same arithmetic. It multiplies two figures Invoca, Lead Conversion Benchmarks 2026 measured separately, so read it as the shape of the number rather than the number.

The work you quote in a month, at your own job value
~$10,000a month= 20 quotes a month (at least twenty quotes a month) times 500 dollars a job (at least five hundred dollars a job)
All of that waits on you. This is the value passing through the quoting each month, not a loss.

Where this goes if nothing changes
The same question on the other side of the border came back at 76 percent (CFIB, Succession Tsunami). Two surveys, two countries, one answer.
Retirement was the leading reason owners went to market in every size band last quarter, and in one band it was 72 percent of sales (IBBA and M&A Source, Market Pulse Survey Q2 2026). The queue is forming now.
- 01Shut it down. The trucks get sold, the techs go to the competitor, and twenty years of customers start calling someone else.
- 02Put it up for sale as it is. A buyer looks, sees every job runs through you, and either walks or offers a number that insults you.
- 03Make it run without you first. Then hand it over, sell it for what it is really worth, or keep it and take August off.
The third one is the work, and it is the work we come in and do.

The buyer’s first question
A buyer’s first question about an HVAC company is not how big it is. It is what keeps running without you.
These are the eight things a buyer asks, turned into questions you can answer in the truck.
- 01If you took two weeks off with the phone off, would the jobs still get quoted, sold and done? What you told us: The last real week off was more than a year ago.
- 02Could you hand a stranger last year’s numbers and have them add up without you explaining them?
- 03How much of next year’s work is already booked before the phone rings? Maintenance agreements. Service plans. What you told us: There are under a hundred maintenance agreements on the books.
- 04Is there someone who could run a Tuesday without you? What you told us: Every quote in the business waits for you.
- 05If a tech quit tomorrow, is how the work gets done written down anywhere but in your head? What you told us: The schedule lives on a whiteboard and in your phone.
- 06If you stopped answering the phone, where would the work come from?
- 07Are the licence, the lease and the insurance in the company’s name, or yours?
- 08Who else is buying HVAC companies in your town?
Sellers who arrive with under a year of preparation, or none
60to 90 percent of sellersBetween 60 and 90 percent, across every size of company reported (IBBA and M&A Source, Market Pulse Survey Q2 2026). That is the gap this whole page is about, and it is the one thing on it entirely inside your control.

If the answer to most of those is no, that is not a verdict on twenty years of work. It is the list.
What it looks like when it runs without you
We come in and fix what the audit found, in the order it found it, with your crew. More calls, a company that runs without you, and the numbers a buyer would trust. What you paid for the audit comes off the fix.
Keep it and step back. Hand it over. Sell it to the right buyer. Partner on it. You pick the door, and you pick the date.
What to fix first
In order, and every one of them is yours to do on Monday without us.
Get every call answered and booked
A caller who reaches voicemail rings the next company on the list. Every call answered and booked, day or night, by a person or by AI set up the way you want it, is the cheapest thing on this list and the one that pays back fastest.
~$60,000 a year, on the arithmetic in 02
Get someone other than you quoting
Every quote in the business waits for you. Pick one person, sit with them for a week of quotes, and let them write the next twenty with you checking them.
Chase every quote twice
A quote that goes out and is never mentioned again is work you have already paid to win. Two follow-ups, on a written day each, is a rule one person can hold.
Ask for a review on every job
You have 40 reviews and the busiest shop near you has 300. Ask on the day the job is finished, from the van, every time.
Put your own work on the listing
You have 30 photographs on your listing and the quietest of the three shops nearest you has 90. A phone in a pocket on every job fixes that in a fortnight.
That is what can be seen from outside. The audit is the whole business, with the books open, in person.
